The existing system was slow, painful for users to navigate, and impossible for the in-house team to extend.
Two parallel tracks. Same team. No "agency reveal" at the end.
We split into pairs from week one. One pair on the primary surface, one on the secondary flow. The client's existing engineers sat in our standups every morning. We committed code into their repo from day three.
The design system was built incrementally — we never paused to "make tokens." Components were extracted as they repeated.
- Stripped 38 pages down to 11 by collapsing duplicates
- Migrated 240 user complaints into a triaged backlog — 80% addressed by launch
- Rebuilt the core feature with server-rendered HTML — 4× faster
- Shipped a mobile-first surface tested at WCAG 2.2 AA
